The Per-Seat Model Is Breaking. What That Means for the Apps You Build

For two decades enterprise software revenue scaled with headcount. That link is coming apart. When one agent absorbs the administrative work of a dozen people, the customer needs fewer seats while getting more output — and no per-seat business model survives that arithmetic.

What the market is actually doing

Deloitte’s 2026 predictions put seat-based vendor revenue share on a path from roughly 21% down to 15%, and Gartner expects a substantial share of enterprise SaaS spend to shift toward usage, agent, or outcome models by 2030. The incumbents moved first where the outcome is easiest to count: Zendesk bills per automated resolution, and HubSpot priced its customer agent per resolved conversation rather than per user.

Hybrid is the dominant transition state — a fixed platform fee plus variable consumption. Most renewals over the next two years will land there rather than at either extreme.

What this changes in the build

  • Metering is a first-class feature. If you cannot count the unit you want to charge for, you cannot price on it. Instrument the workflow before you need the invoice.
  • Define the billable unit precisely. “Resolved” has to mean something contractually specific, or you will argue about it every month.
  • Design for cost visibility. Consumption pricing puts model and infrastructure costs directly against margin. Track cost per transaction from day one.
  • Give buyers a ceiling. Enterprises still want predictability. A hybrid plan with a hard consumption cap closes deals that pure usage pricing stalls.
The commoditization pressure is real, but it lands on undifferentiated features first. Products that own a workflow and its data are repriced. Products that were a thin interface over a database get replaced.

Where we come in

Most of the platforms we build now ship with usage instrumentation in the first release, not the third. It is far cheaper to meter a workflow while it is being designed than to retrofit counting into a system that was never asked to count.
